Your boiler is twice as big as it should be, and if one of five (counting DHW?) zones is calling for heat, you might not have enough flow to get the heat before it goes up the chimney. Monitoring the stack temp would tell. You might be able to combine zones or do a primary (with storage maybe) and secondary loop. The indirect water heater could be the problem if you have four teenagers, or a HW leak but it beats any other method. Check carefully for fuel leaks with soapy water and a brush. Comparing usage is not easy. You all have to FILL up at the same time twice to match the weather. What is your $/gal? A very rough index for heating a very efficient bldg is 5-10 Btu/HDD/sqft. What is your Heating Degree Days or location? If you fill up at the beginning and end of a month the HDD are available from weather stations, or you can do an annual.
